Leading AI Teams: What Is Different
Leading AI-powered engineering teams requires a fundamentally different approach than leading traditional cloud infrastructure teams
I have been leading engineering teams for over a decade, across Linux infrastructure, cloud migration, containerization, and now AI-powered development. Each transition changed the work, but the shift to AI is different in kind, not just in degree.
This is what I have learned about leading teams in the AI era, and what I wish someone had told me before I started.
The Old Model of Leadership
In traditional infrastructure and cloud engineering, the leadership model was well-established. You defined the architecture. You set coding standards. You reviewed pull requests. You planned sprints. You hired people with specific skills, trained them on your systems, and measured their output against well-understood metrics.
The feedback loops were clear. Code works or it does not. The system handles load or it does not. The deployment succeeds or it fails. You could evaluate a team member's work by looking at their code, their uptime numbers, and their incident response.
This model works when the work is well-defined and the tools are deterministic. Give a competent engineer Terraform, AWS, and clear requirements, and you can predict the output with reasonable confidence.
AI breaks this model.
What Changes with AI
The tools are non-deterministic. An AI coding assistant might produce excellent code on one prompt and mediocre code on the next. The same agent workflow might work perfectly today and fail tomorrow. This non-determinism changes how you evaluate work, how you plan sprints, and how you set expectations.
Prompt engineering is an invisible skill. Two engineers using the same AI tools can produce dramatically different results based on how they interact with the model. The engineer who knows how to frame a problem, provide the right context, and iteratively refine the output gets 10x more value from the tools. But this skill is invisible in code reviews and hard to measure in performance evaluations.
The build-vs-buy calculus shifts constantly. Last month, building a custom code analysis tool was the right call. This month, a new model can do it better out of the box. The pace of capability improvement means decisions need to be revisited frequently, and leaders who cling to past decisions get left behind.
Quality verification becomes harder. When an engineer writes code, you can read the code, run the tests, and evaluate the design. When an AI agent writes code, you need to verify not just the output but the process: Did the agent consider the right constraints? Did it handle edge cases? Did it introduce subtle bugs that look correct on the surface?
The New Leadership Skills
Leading AI teams requires skills that were not necessary (or at least not as critical) in traditional engineering:
Evaluation framework design. You need structured ways to evaluate non-deterministic outputs. This means defining quality rubrics, building verification pipelines, and creating test suites that go beyond functional correctness. Can the output be trusted? Is it maintainable? Does it match the existing codebase's style and patterns?
Tool selection and curation. The landscape of AI development tools is changing monthly. As a leader, you need to evaluate new tools, decide what to adopt, and manage the transition cost. This requires staying current with the rapidly evolving ecosystem without chasing every shiny new release.
Risk calibration. AI introduces new categories of risk: hallucinated code that passes tests but has subtle logic errors, generated content that accidentally includes copyrighted material, agent workflows that work 99% of the time but fail catastrophically on the 1%. Leaders need to understand these risks and build appropriate guardrails.
Teaching AI collaboration. Your team members need to learn how to work effectively with AI tools. This is not about training them to use a specific product; it is about developing the judgment to know when to trust AI output, when to verify it, and when to throw it away and write it themselves.
The Team Structure Question
One of the biggest leadership decisions in the AI era is team structure. The traditional model of frontend engineers, backend engineers, and DevOps engineers is being disrupted.
When an AI agent can write frontend code, backend code, and infrastructure configuration, what does specialization mean? The answer, in my experience, is that specialization shifts from implementation to judgment.
You still need people who deeply understand frontend performance, backend architecture, and infrastructure reliability. But their role shifts from writing most of the code to directing AI tools and verifying their output. They become reviewers, architects, and quality gatekeepers rather than primary implementers.
This shift is uncomfortable for many engineers. It feels like a demotion to go from "I build things" to "I verify what AI built." Leaders need to reframe this: the human's role is the harder job. Anyone can prompt an AI to write code. Evaluating whether that code is correct, secure, maintainable, and aligned with the architecture requires deep expertise.
Managing the Human Side
The AI transition creates real anxiety. Engineers worry about being replaced. They worry about becoming irrelevant. They worry that the skills they spent years developing are losing value.
As a leader, you cannot pretend this anxiety does not exist. Here is how I address it:
Be honest about the changes. The work is changing. Some tasks that used to take hours now take minutes with AI assistance. Acknowledge this. Lying about it or minimizing it destroys trust.
Reframe the value proposition. An engineer who can effectively leverage AI tools is more productive, not less valuable. The market reward goes to people who can use these tools well, not to people who refuse to use them.
Invest in AI skills development. Give your team time and resources to learn AI tools. Make it part of the job, not an after-hours activity. The teams that adopt AI tools fastest will outperform those that resist.
Focus on outcomes, not activity. If an engineer uses AI to complete a task in one hour instead of eight, that is a win. Do not punish efficiency by loading them up with eight times more work. Channel the freed capacity into harder problems, deeper analysis, and professional development.
What I Am Doing Differently
Concretely, here is how my leadership approach has changed:
I spend more time on system design and less on implementation review. When AI handles the mechanical coding, the design decisions become more important and the code itself becomes less differentiating.
I evaluate my team on judgment and problem-solving, not output volume. An engineer who catches a critical issue in AI-generated code provides more value than one who generates ten PRs of mediocre AI output.
I invest heavily in agent infrastructure. Building structured systems for AI-assisted development (quality gates, verification loops, multi-agent workflows) is the highest-leverage work a leader can do. It multiplies the effectiveness of every engineer on the team.
I stay deeply technical. You cannot lead AI teams if you do not understand the tools. I use AI coding assistants daily, build MCP servers, and develop agent systems. Leading from the front is not optional in a fast-moving field.
The Bottom Line
Leading AI teams is harder than leading traditional engineering teams. The non-determinism, the pace of change, the new risk categories, and the human anxiety all add complexity.
But it is also more rewarding. The productivity gains are real. The problems you can tackle are bigger. And the engineers who thrive in this environment are developing skills that will define the next era of software engineering.
The leaders who figure this out first will have an enormous advantage. The work is different. The leadership needs to be different too.
